Why Your Workwear Keeps Failing—and What "Cheap" Really Costs

If you've ever handed out brand-new safety gear and watched it come back with complaints inside a week, you know the feeling. Boots that blistered heels. Hi-vis jackets that were soaked through by lunch. Welding gloves that burned through on the third weld.

I've been there. More times than I'd like to count.

I'm the office administrator for a mid-sized industrial contractor in Manchester. When I took over purchasing in 2020, I figured this would be the easiest part of my job: compare prices, place orders, done. Instead, I now manage roughly £45,000 a year in PPE and workwear across eight vendors, I report to both operations and finance, and I've learned more about rainwear and leather than I ever planned to.

After five years and about 200 orders, I've learned one thing I wish someone had told me on day one: the problem isn't the brands, and it's not the workers. It's how we buy.

The Surface Problem: Gear That Fails Too Fast

For the first couple of years, I blamed the manufacturers. I'd order what looked like decent stuff, and it would fall apart. Hi-vis that looked grey after three washes. Coveralls that ripped at the first snag. Boots with soles that separated before the warranty was even worth filing.

If you manage purchasing for a construction, fabrication, or maintenance crew, you've probably seen the same pattern. The gear arrives, looks fine, gets handed out—and then comes back in pieces. So you reorder. You try another supplier. You buy "heavy duty" versions. The cycle never ends.

Here's the uncomfortable truth I eventually landed on: I was buying the wrong things, for the wrong reasons, and expecting different results.

What's Actually Going On

It took me three years and too many returned products to understand something obvious in hindsight: the "best gear on paper" is not the same as "the gear people will actually wear." Those are completely different calculations.

We Buy by Price Per Unit, Not Cost Per Wear

Procurement conventional wisdom says buy the cheapest item that meets minimum standards. Everything I'd read suggested this was the responsible approach. My experience says it's backwards.

Concrete example: a £25 pair of safety boots that lasts four months costs you £75 a year. A £70 pair that lasts eighteen months costs about £47 a year. The second pair is cheaper in every way that matters—and that's before you count the productivity loss from a crew with sore feet. Someone on their feet for ten hours doesn't need "acceptable" boots. They need boots that don't hurt.

Same with hi-vis. A budget "water-resistant" workwear jacket might technically meet the legal minimum. But if it's not genuinely waterproof, a worker in a proper Manchester downpour isn't going to wear it twice. Now you've got a compliance gap—and a cold, miserable worker who's less safe because you saved twelve pounds.

We Don't Match the Gear to the Job

This was a harder lesson. (Note to self: stop buying generic everything.)

Take welding. For a long time, I ordered standard leather work gloves for our fabrication team. They were cheap, they were in stock, done. The welders went through them like paper. And when a welding glove burns through, that's not a cost problem—it's a hand injury waiting to happen.

Think about boots. "How to lace work boots" sounds like a beginner question, but lacing genuinely changes how a boot performs. Lace too tight over the top of the foot and you cut off circulation—suddenly any boot is "uncomfortable." Skip the speed hooks and you get pressure on the Achilles tendon, which causes blisters and, over time, real foot problems.

I started printing a one-page lacing guide and putting it in every boot order. Complaints about "uncomfortable boots" dropped noticeably. Same boots. Different lacing.

Hi-vis is the same problem. Under the UK's BS EN ISO 20471 standard, high-visibility clothing has different performance levels. The North American equivalent, ANSI/ISEA 107-2020, uses Classes 1, 2, and 3. Class 2 gear is fine for many work zones, but workers exposed to high-speed traffic need Class 3. Most purchasers—and honestly, a lot of workers—don't know the difference.

The "all hi-vis is basically the same" idea comes from an era when hi-vis meant a simple reflective strip. That changed. If you're still buying "hi-vis" as a generic line item, you might as well be guessing.

The Price of Getting It Wrong

Let me give you a real example from our operation, because "specs on paper" never captures what this actually costs.

In March 2024, a client flagged a last-minute audit on a commercial site near Piccadilly. Our crew needed proper rain protection for three days of heavy rain. One supplier had a batch of generic hi-vis rain jackets in stock at a great price, delivery next day. I chose the cheap, fast option.

But the invoice was a handwritten receipt with no VAT breakdown. Our finance team rejected the expense. By the time the paperwork was sorted, I'd spent four hours fighting with accounts payable to "save" money I wasn't sure we'd actually saved.

Under the Personal Protective Equipment at Work Regulations 1992 (as amended), employers have to provide "suitable" PPE—and suitability includes fit, compatibility, and the right class of protection for the task. A jacket that's the correct class but the wrong size is not suitable. The regulations aren't new; they've been around for decades. But the bigger lesson I took away was about invoices and compliance: vendors who can't document what they sell, gear that can't pass a client audit, boots that cause avoidable foot pain and days off. None of this shows up on a purchase order. All of it shows up on the bottom line.

The Mindshift: Certainty Has a Price

This is where I sound like a bad procurement officer, and I'm fine with that.

I now regularly pay for guaranteed delivery. Not because I'm lazy, but because "probably" has become the most expensive word in my vocabulary.

In December 2024, we ordered 25 sets of Helly Hansen men's workwear for our Manchester crew—rain jackets and trousers with hi-vis trim, needed by Monday or a £15,000 contract was at risk. A rush fee buys certainty, not just speed. I'm not saying you should always pay for next-day delivery. I am saying that when the stakes are real—a worker's safety, a client deadline, a compliance audit—the certainty premium is the cheapest insurance you'll ever buy. An uncertain cheap deal is always more expensive than a certain, slightly dearer one.

The Fix (Boring, But It Works)

If you're tired of the gear cycle, here's what I'd do differently. It's not glamorous.

Standardize on proven brands. For us, that's Helly Hansen for rain and hi-vis. Plan for certainty when it matters. Keep a supplier who can actually hit a deadline. Budget for expedited shipping in your annual numbers so you're not having a panic conversation with finance at 4pm on a Friday. And when a worker's safety or a client deadline is on the line, don't gamble your reputation to save sixty pounds.

Take it from someone who learned the hard way: cheap workwear isn't cheap. It's just expensive in slow motion.
